This comes from the advice I received from Steve Kaufman, former chief executive of Arrow Electronics, to 'review how you spend your time so you focus on the right things'.
There's a big disparity in managers' ability to organise their time to make more decisions on more things that matter – much bigger than the disparity in ability to make one good decision.
To ensure I'm on top of this I regularly review my diary – often by writing out what I've spent time on – and make sure I spend time on the right topics, the big opportunities and with the right people, as well as spending the right amount of time on this trading period vs developing for the future.
For each member of the team, I see my role as not to focus on helping them achieve the 95% of their objectives they would have achieved without my help, but to try to help them with the right things to move from 95% toward 100% – to get the team from good to great.
